At the first level of leadership, your authority stems solely from your title. You’ve been given a position—perhaps a manager, supervisor, or team lead—and that position grants you certain rights. People follow because they are required to. It’s not genuine influence yet; it’s compliance. Early in my career, I lived in this space. I thought having the title meant I was a leader. What I discovered, however, was that a position doesn’t make a person a leader. It only gives them the opportunity to become one.
Position is the starting point, but it’s also the weakest form of leadership. Operating strictly from this level breeds minimal commitment from others. When leaders depend on positional authority, people will only do what’s required. They’ll give you their presence, but not their best effort or creativity. To move beyond this stage, leaders must earn permission. That begins with valuing people as human beings, not just as functions within an organization.
Leading effectively from Position requires integrity and consistency. You can’t skip this level—it establishes your initial credibility—but you must avoid camping here. Use this stage to learn: learn the organization, learn your people, learn the responsibilities that come with role-based authority. Remember, title gives you leverage, but character earns loyalty. If people only follow you because they must, your leadership influence remains fragile.
When you reach the level of Permission, everything about leadership begins to change. You’re no longer relying on authority to gain compliance—you’re building trust to gain cooperation. People begin to follow you not because they have to, but because they want to. This shift transforms leadership from a matter of position to a matter of relationship.
At this level, you set aside the posture of command and cultivate connection. I often tell leaders: people don't care how much you know until they know how much you care. Genuine leadership grows through listening, empathy, and respect. I’ve seen managers who achieved breakthrough results the moment they began investing in people—not as workers, but as individuals with dreams and potential. The key lesson here is that relationships are the foundation of influence. The stronger the relationship, the greater the potential for leadership impact.
Leaders at Level 2 create a climate of trust where communication flows freely. They earn the moral authority to influence decisions and behaviors because others sense their sincerity. The challenge is to maintain authenticity. Permission leadership cannot be faked. It requires consistency, honesty, and humility. When people truly believe their leader cares, they give their energy, creativity, and commitment. That emotional investment becomes the bridge to Level 3—where relationships transform into results.
