We talk about reducing costs, improving health outcomes, or fostering innovation, but such goals are too vague to guide real action. Influencers focus instead on vital behaviors—specific, observable actions that, when performed consistently, yield disproportionate results. Finding these requires deep observation, not assumption.

For example, in efforts to reduce hospital-acquired infections, many hospitals initially blamed staffing shortages or outdated equipment. Yet through careful behavioral analysis, researchers found that the turning point wasn’t resources—it was a handful of hygienic behaviors, like proper handwashing and sterile gowning, that rarely occurred. When leaders concentrated on these seemingly small behaviors, infection rates plummeted. This principle repeats across contexts: students’ graduation rates improve when teachers consistently monitor key behaviors like daily homework completion; workplace safety improves when employees intervene early during small rule violations.

As an influencer, I urge you to treat data as your compass, not your conviction. Visit the front lines, watch what people do, and observe which actions predict success or failure. Remove the noise and isolate the vital few. Once those are identified, the next challenge begins: shaping the motivation and ability that sustain them. And that’s where the six sources of influence come alive.

When we mapped successful change stories across disciplines—from corporate turnarounds to public health interventions—we noticed that regardless of context, the most robust transformations drew power from six interlocking sources. These sources fall into two main dimensions—motivation and ability—across three levels of experience: personal, social, and structural.

In personal motivation, we encounter the why: the emotional or moral energy that makes a behavior appealing. In personal ability, we examine the how: the skills and capacity needed to perform the behavior. Then we move outward to social motivation—the influence of norms, peers, and role models—and social ability, which involves the support systems that make success possible. Finally, we consider structural motivation (the rewards, incentives, and accountability mechanisms embedded in the system) and structural ability (the tangible environment, tools, and resources that ease or obstruct the behavior).

Imagine these six forces as the six strings of a guitar. Pluck one, and you make a sound. Strum all six harmoniously, and you create music powerful enough to move crowds. Change failure almost always occurs because we pull on only one or two strings. We launch an incentive program without building skill, or provide training without adjusting social expectations. Influencers, by contrast, align all six. They make desirable behaviors personally meaningful, socially supported, and structurally simple.
