When we say that culture drives results, we mean that behaviors—the things people actually do—are guided by what they believe, and what they believe originates from their experiences. When employees repeatedly encounter conditions where risk-taking is punished, they learn to avoid innovation. When they experience leaders who take ownership and model transparency, they learn that accountability is valued and safe. Every interaction, every decision, feeds the belief system of your organization.

Understanding this connection transforms your leadership lens. Instead of demanding results, you begin nurturing the experiences that inspire belief in your mission. You stop viewing accountability as enforcement and start seeing it as engagement. A culture built on accountability is one where people choose ownership—not because they’ve been told to, but because they believe it matters to the shared success of the organization.

To make culture actionable, Tom and I created what we call the Results Pyramid—a model connecting four crucial layers: experiences, beliefs, actions, and results. At the top are the results you want to achieve: revenue growth, customer satisfaction, innovation, efficiency. Below that are the actions that produce those results—the behaviors and decisions of your people. Beneath actions lie beliefs: the mental programming that determines how people think and why they act. And at the base are experiences—the raw events and interactions that constantly shape beliefs.

The Results Pyramid reveals why attempts to change behavior by decree fail so often. Leaders who command different actions without changing the underlying beliefs and experiences inevitably meet resistance. Instead, lasting change begins at the bottom. By consciously creating experiences that foster certain beliefs—beliefs such as 'we own the results,' 'I am empowered to act,' or 'my contribution matters'—you form a culture where the desired behaviors emerge naturally.

We’ve seen this approach work powerfully. A manufacturing client who struggled with quality issues began designing experiences for frontline workers that demonstrated trust and respect—inviting them to define the root causes of defects rather than being blamed for them. As beliefs shifted from defensiveness to pride and ownership, behaviors changed, and quality improved dramatically. The Results Pyramid served as their map, guiding the transformation from culture to results.
