Key Chapters
When Steve and I began teaching leaders worldwide, we realized that most productivity advice focused on doing more rather than being more. People were overworked, overwhelmed, and underpresent. The metaphor of gears emerged from our observation that human engagement operates through distinct modes, each valuable but often misused. The ability to intentionally shift between these modes became the cornerstone of emotional intelligence, effective leadership, and sustainable success.
Think of gears as states of being. The mistake many professionals make is staying stuck in fourth gear—constantly working, always connected, perpetually multitasking. They move so fast that relationships erode and self-awareness fades. To live effectively, we must become conscious of the transitions. Neutral gear, in particular, is our hidden ally—it’s the brief, deliberate pause that prevents damage when shifting from one context to another. Without neutral, we grind down both the machine and our own spirit.
Being intentional about transitions means creating mental separation between work and home, between high-focus and relational time. It means taking stock before entering a meeting or arriving home, deciding mentally—not accidentally—what gear you should be in. This self-awareness forms the foundation of authentic presence. The beauty of the 5 Gears model lies in its simplicity; it doesn’t ask you to overhaul your life overnight but rather to notice and adjust, consciously and with compassion. When you know what gear you’re in, you gain control over the chaos.
Fifth gear is where productivity meets mastery. In this mode, distractions fade away, and your full cognitive and creative power engage. This is the gear for deep work—the moments when you are utterly immersed in your task, fully absorbed. For many, fifth gear is elusive. We live in a world of interruptions, notifications, and shallow work. Reaching fifth gear requires both discipline and psychological safety. It means creating the conditions that allow you to do what matters most without being torn away.
As I share in the book, fifth gear isn’t about working endlessly; it’s about maximizing the impact of your focused time. The leaders who thrive are those who protect fifth gear with sacred boundaries. They define these sessions clearly, communicate those boundaries, and build accountability around them. This could mean silencing devices, setting visual cues to indicate your focus mode, and practicing deep work in rhythm with rest. Fifth gear transforms not just output but the quality of thought—it is where innovation, strategy, and creativity flourish.
To live well, your fifth gear must be used intentionally and sparingly. Without balance, staying too long here can disconnect you from relationships and self-care. But used wisely, it becomes a powerful space where you accomplish remarkable things with clarity and depth.
