They lead not by asserting dominance, but by generating belonging.

Culture plays a defining role. Leaders from marginalized backgrounds understand leadership as a relational practice—a conversation rather than a command. They integrate elements of cultural intelligence, empathy, and adaptive awareness that arise from living across difference. In their leadership, power becomes a shared resource, not a hierarchical structure.

This understanding transforms how we interpret 'competence.' Rather than measuring greatness through assertiveness or charisma, untapped leadership teaches us to see the power of listening, contextual insight, and cultural nuance. It challenges leaders and organizations to honor how identity and experience enrich their work rather than complicate it. Ultimately, defining underrepresented leadership is about reclaiming leadership from the margins and recognizing it as the pulse of transformation in an increasingly interconnected world.

Traditional leadership frameworks—the ones we teach in textbooks and celebrate in boardrooms—were shaped within contexts dominated by specific cultural and social norms. They were born from institutions inheriting the legacies of Western industrialism, patriarchy, and racial hierarchy. This history matters because it tells us whose wisdom has been codified and whose has been silenced.

Throughout history, leadership was often equated with authority, charisma, and control—traits associated with those already situated at the top of social hierarchies. The result is a narrow canon that excludes contributions from marginalized communities, women, and cultures centering collectivism instead of individualism. The implicit message was—and sometimes still is—that leadership requires assimilation into existing norms.

But beneath this exclusion lies another truth: communities on the margins have always led. Whether through social movements, grassroots organizing, cultural preservation, or informal mentorship, these leaders demonstrated agility, empathy, and ingenuity that predated modern leadership theories. Yet, their leadership forms were rarely institutionalized or rewarded.

Acknowledging this history is crucial. It allows us to see that the absence of underrepresented perspectives in formal leadership discourse does not stem from incapability, but from systems of exclusion. Once we recognize this, we can begin to reconstruct leadership education and practice to include the multiplicity of voices and experiences that built, sustained, and challenged our societies across time.
