Our research allowed us to parse trust into three interlocking dimensions: contractual trust, communication trust, and competence trust. Contractual trust is the foundation — it’s the trust of character. It grows when people keep their agreements, manage expectations honestly, and behave consistently. Communication trust is the trust of disclosure — it develops when people share information truthfully, speak to, not about, others, and listen with respect. Competence trust is the trust of capability — it flourishes when people recognize and rely on one another’s skills and judgments.

Imagine these three forms of trust as the pillars supporting the bridge between individuals. Remove one, and the structure weakens. Strengthen all three, and you create a resilient network where collaboration flows naturally. Our model is practical precisely because it translates abstract values into observable behaviors. Leaders can cultivate contractual trust by clarifying expectations; they can nurture communication trust by modeling transparency; and they can build competence trust by delegating responsibility and showing confidence in others’ abilities.

Seen this way, trust is no longer a “soft” topic. It directly shapes the capacity of organizations to adapt and thrive.

When I speak of contractual trust, I am really speaking about the muscle of integrity — the consistency between what we say and what we do. Contractual trust is that quiet, stabilizing energy that settles in a team when people know they can count on one another. It answers the fundamental question: will you do what you said you would do?

In our consulting experience, the breakdown of contractual trust often starts small: missed deadlines, unkept promises, or shifting commitments without communication. Each incident seems minor in isolation, but together they send a clear signal that agreements are negotiable. And in such an environment, cynicism begins to creep in. People stop believing that conversations matter.

To build contractual trust, you must treat every agreement — whether formal or informal — as sacred. That means acknowledging your capacity before you commit, explaining when circumstances change, and always closing the loop. It also requires reliability: being someone others can depend on even when it’s inconvenient. When team members see this consistency, they begin to relax their guard; collaboration becomes easier because expectations are predictable.

Remember that integrity is not perfection. It’s alignment. When you make a mistake, admitting it swiftly and sincerely can strengthen trust rather than diminish it. People don’t expect us to be flawless — they expect us to be faithful to our word.
