When I began studying leaders and systems that achieve extraordinary transformation, I noticed a paradox. In all our discussions about leadership—strategies, styles, outcomes—we rarely talk about the source of awareness from which action arises. This blind spot exists because attention itself is invisible; we notice its effects but seldom question its origin. Yet this is where the real leverage lies.

Theory U emerged from this recognition. If the quality of results in any system depends on the quality of awareness from which people operate, then deep change demands working at that inner level. The U is a metaphor for a shift in consciousness—from downloading habitual patterns (at the top left) through sensing and presencing (the bottom), and finally co-creating and evolving new realities (the top right). The U process models not linear problem-solving but a journey of unfolding—a path of letting go and letting come.

At the left side, we begin by suspending our judgments and listening more deeply than usual: not listening to what confirms what we already know, but listening to the whole field. The descent toward the bottom of the U is a movement from external observation to inner awareness, from reacting to connecting. Here we encounter presencing—a space of stillness in which we connect with what wants to emerge rather than with what has been.

At the right side of the U, new possibilities start to take form. Through small prototypes and iterative learning, we anchor insights into concrete action. The U process thus integrates mindfulness with systems thinking and innovation design; it teaches us to move through complexity by shifting the source of perception. Seen from this angle, leadership becomes an act of tuning the collective field of attention, enabling a whole system to sense and shape the emerging future.

The journey begins when a group of people feel a shared intention—a recognition that something essential in their system needs to change. This is the stage of Co-Initiating, where we cultivate trust and align on a common purpose. It requires humility and openness: to step away from personal agendas and to listen to the deeper need of the whole.

Once that intention is anchored, we move into Co-Sensing. Here, the task is to see the system from the outside—and the inside. Instead of analyzing fragments, we connect with the whole field by engaging directly with stakeholders and contexts. This involves what I call ‘learning journeys’: immersive experiences that expose us to diverse perspectives and lived realities. The goal is not to collect data but to cultivate empathy—to feel the world from within its own skin.

During Co-Sensing, patterns and blockages in the system become visible. We begin to understand not just what is happening but why it feels stuck. The process challenges our preconceptions; it invites us to suspend the voice of judgment and activate the voice of curiosity. When leaders start listening from the field rather than from control, their insights expand exponentially. In multinational organizations, for example, we’ve seen teams discover that their persistent conflicts stem less from strategy gaps and more from the inability to sense each other’s realities.

In these early stages, change is primarily about listening. But listening isn’t passive: it generates energy and awareness that prepare the ground for transformation. As we descend along the left side of the U, our attention becomes more spacious, and the collective field begins to shift. The process demands time and patience, because genuine sensing cannot be hurried. It is in these depths that the seeds of future action begin to take root.
