But while vertical thinking is excellent for execution, it is terrible at innovation. It ensures we do what we already know—only better.

Lateral thinking, on the other hand, refuses to walk in a straight line. It asks, ‘Why must the problem be framed this way?’ It takes pride in stepping across boundaries that logic sets, in juxtaposing unfamiliar ideas, and in seeking surprise connections that seem irrational at first but reveal hidden value. In my experience, once leaders stop demanding linear proof and instead allow themselves to play with ideas, unexpected patterns emerge—the same way a painter might layer colors until an entirely new hue appears.

In a leadership context, lateral thinking means empowering your team to think beyond the obvious KPIs or constraints. Suppose your sales are declining. Vertical thinking starts by analyzing markets and optimizing funnels. Lateral thinking starts by reframing the question: ‘What if we stopped selling altogether and became advisors instead?’ or ‘What if customers designed the product themselves?’ These may sound absurd, but from absurdity comes originality.

The secret is to alternate—use vertical thinking to evaluate and implement, use lateral thinking to create and explore. Leaders who master the rhythm of both modes can steer their organizations between discipline and discovery gracefully. Rather than relying only on data, you learn to trust your ability to imagine possibilities others overlook.

One of the most powerful obstacles to creative thinking is hidden inside our own minds: assumptions that masquerade as truths. We act on them unconsciously, filtering our perceptions and shrinking the field of possibility. In this book, I emphasize how crucial it is for leaders to become aware of those default settings.

Assumptions often arise from success—methods that worked before. But when conditions change, yesterday’s logic becomes today’s prison. When I work with executives, I often ask them to list what they believe to be ‘fixed facts’ about their company. Within minutes, they realize that half their facts are only habits—beliefs like ‘our market won’t buy that,’ or ‘our team isn’t technical enough.’ Once these are suspended, creative freedom blooms.

To dismantle mental blocks, you must practice deliberate doubt. Challenge each premise. For example, if you assume a process must take weeks, ask, ‘How could we achieve it in hours?’ If you assume customers hate complexity, ask, ‘What if complexity were our selling point?’ The point is not realism yet, but loosening rigidity.

Leaders model this best when they share their own vulnerability. When you admit ignorance or ask so-called ‘stupid’ questions publicly, others feel permission to do the same. Suddenly your meetings become laboratories of curiosity rather than courts of justification.

Creativity isn’t about genius—it’s about permission. Remove the invisible rules, and your team’s imagination will do the rest.
