Key Chapters

The first and often most overlooked step in decision-making is framing the problem. When we’re confronted with uncertainty, we rush to solutions without realizing that the way we define the problem shapes everything else—what we pay attention to, what alternatives we consider, and how satisfied we are afterward. We encourage you to slow down and ask: What *is* the decision I’m really trying to make?

I’ve watched leaders spend months debating the wrong question. A company may ask, ‘Should we enter the Asian market?’ when the real question is, ‘How can we expand profitably internationally?’ A family may ask, ‘Should we buy a house in the city or suburbs?’ when the deeper question is, ‘What lifestyle do we want to cultivate?’ The framing determines the scope and direction of your thinking; narrow framing blinds you to better options.

In *Smart Choices*, we explore methods for reframing—stepping back to redefine the decision in broader or different terms. Often, just shifting the frame transforms confusion into clarity. If you treat the problem as choosing among already defined options, you may miss creative possibilities. But if you treat it as a design challenge—an opportunity to shape outcomes aligned with your values—you position yourself for success.

A well-framed problem has three qualities: it expresses a clear decision to be made, it defines boundaries without being restrictive, and it opens the door for multiple approaches. Once this clarity is achieved, every subsequent step becomes easier.

Once you’ve defined your problem, the next step is understanding what you really want. Objectives are the compass guiding every decision. Too often, people skip this step and focus on options instead, judging alternatives without knowing the criteria. But how can you evaluate choices if you haven’t defined success?

We encourage you to dig deep—list everything you care about in relation to the decision and keep asking why it matters. Suppose you’re choosing between two job offers; you might care about salary, growth, location, and company culture. Yet when you explore further, you may realize what truly matters is meaningful work, proximity to family, and long-term learning. Objectives convert vague desires into decision-relevant criteria.

In our workshops, we often use the technique of hierarchical objectives: broad life goals broken down into specific actionable criteria. For instance, the broad goal of ‘personal well-being’ may underlie specific objectives like financial stability, time for relationships, and health. When these objectives are explicit, comparing alternatives becomes less emotional and more purposeful.

Clarity of objectives is both the heart and the test of a good decision. Without it, even sophisticated analysis leads nowhere. But once your objectives are clear, each alternative becomes meaningful in terms of how it advances what you truly value.
