Key Chapters

Consulting, at its heart, is any situation in which you are trying to influence another person without direct control. This is a radical definition, because it reframes consulting away from formal job titles and toward the essence of human influence. Many internal professionals — HR managers, IT specialists, auditors — do consulting every day even if their business cards don’t say so.

Too often, consultants fall into the expert trap. The client hires us expecting answers, and we oblige, hoping to prove our value through technical precision. Yet in taking full responsibility for the problem, we deprive the client of ownership, ensuring that whatever solution emerges will eventually fade. Partnership turns that dynamic upside down. In a partnership model, both consultant and client contribute to defining the problem, sharing responsibility for the outcome. My task is not to fix but to facilitate — to enable the client to see their system more clearly and act more effectively within it.

Partnership begins with authenticity. It requires saying what is true for me without pretense or manipulation. It demands that I express my needs — for access, feedback, or clarity — not as concessions but as legitimate conditions for success. Many consultants, fearful of losing the project, agree to unrealistic demands or ambiguous objectives. Flawless consulting asks for the opposite: full transparency from the start. Agreement is not compliance; it is mutual consent to a shared journey.

Every consulting assignment unfolds in a rhythm — entry and contracting, discovery and dialogue, feedback and decision to act, engagement and implementation. These phases are not rigid steps but interconnected conversations, each building trust and understanding.

Entry is the moment of arrival, the first impression. Here, authenticity sets the tone. The client decides whether you are someone they can trust; you decide whether this is a relationship you can commit to. Contracting begins when both sides start defining what success looks like. It is not about drafting a legal document but an emotional and psychological agreement: what each party wants, what each is willing to give, and how they will work together.

Discovery and dialogue follow, guided by curiosity rather than interrogation. This is where consultants gather data, not just numbers and charts, but stories, perceptions, and feelings. The quality of this inquiry determines the quality of the eventual action. Feedback is then shared — not as a verdict but as a mirror. When I offer feedback, I am giving the organization a way to see itself anew. The most effective feedback is direct, specific, and compassionate.

Decision to act is the phase of alignment. Together, we decide what will change and who will own that change. Implementation, finally, is about maintaining momentum. A flawless consultant knows that success depends on the client’s capacity to act independently. Therefore, the goal is not dependency but empowerment. When the engagement ends, the client should feel stronger, not reliant.
