The Vision component asks leaders to answer eight fundamental questions: Who are we? What do we do? Why do we do it? Where are we going? EOS helps capture these answers in the Vision/Traction Organizer (V/TO), a two-page document that crystallizes your mission, values, long-term targets, and strategic priorities. The goal is simplicity. If everyone in your company can’t articulate the same vision, your leadership energy scatters. When everyone does understand and believe in it, the entire organization pulls together with unified momentum.
Defining vision means embracing both purpose and discipline. I encourage leaders to identify their Core Values—the guiding behaviors that define who belongs in your organization. Then, articulate your Core Focus—the sweet spot that connects passion to profit. This helps eliminate distractions and ensures your team knows what’s important and what’s not. A decade target creates a horizon to chase after, while a three-year picture and one-year plan make the path concrete.
What transforms vision into impact is communication. It’s not enough for the leadership team to know what they want; they must share it clearly and frequently with the entire organization. In EOS, we emphasize repeating the vision until every team member can see it, feel it, and act on it. True alignment happens when clarity becomes culture.
Running a great business is not about having more people—it’s about having the right people in the right seats. I’ve seen countless organizations filled with talented individuals who simply don’t fit their roles or the company’s culture. EOS treats the People component as the heart of operational strength. If your vision is the brain, your people are the muscles.
The model begins with an honest evaluation: Do your people share your company’s core values? Do they get it, want it, and have the capacity to do it? Those three questions form the foundation of the EOS People Analyzer, a practical tool that helps leaders make tough decisions about hiring and structure. Every person must align with your values and perform in the right seat. That’s not just theory—it’s crucial for creating a leadership team that functions with integrity and synergy.
One of the hardest lessons for entrepreneurs is learning to let go of people who don’t fit, even if they’re competent. When people don’t share the company’s DNA, they dilute culture and slow progress. On the other hand, when you fill your organization with people who share beliefs and understand their roles, accountability and collaboration flourish. The goal isn’t hierarchy—it’s unity.
EOS also helps leaders create clarity around organizational structure. The Accountability Chart, unlike a traditional org chart, defines roles based on functions rather than titles. It clarifies who owns what results and eliminates overlap or confusion. Once everyone knows exactly what they’re responsible for, decision-making accelerates and execution improves.
