Key Chapters

Before diving into the loops themselves, we need to understand the problem we're solving. Most traditional organizations were built for stability and efficiency, not for the pace and complexity of the modern world. Hierarchies, rules, and silos once ensured control; now they stifle creativity and slow response to change.

When we began our research and consulting work, we encountered teams that were technically agile but emotionally exhausted. They had implemented agile frameworks but still suffered from unclear decision-making, mistrust, and disconnection between leaders and teams. The missing piece was systemic—the human operating system.

In a world of rapid change, no one person, no central brain, can possibly have all the answers. Organizations must learn to distribute intelligence and responsibility. This is where self-organization comes in—not as chaos or leaderless freedom, but as structured autonomy. The Loop Approach provides the scaffolding for that autonomy, creating rhythm and reflection so that learning never stops.

When you recognize your organization as a living system, everything changes. You begin to focus on relationships, not just roles; on meaning, not metrics. You stop trying to force transformation from the top down, and instead you nurture it from within. Every loop, every practice we’ll discuss, is a dialogue with change itself—a way of making adaptation an inherent part of how people work together.

The Purpose Loop begins where all meaningful work begins—with ‘why’. In every team and organization, the first task is to define purpose together. Not as a commandment from on high, but as an act of collective sense-making. Purpose answers the deep questions: What value do we create for the world? How does our work matter beyond profit? And how do we connect individual motivation to organizational vision?

Through our workshops at TheDive, we’ve seen that when people actively shape their purpose, energy shifts dramatically. Meetings become less about alignment and more about meaning. Motivation ceases to be something you have to ‘drive’; it becomes intrinsic.

The Purpose Loop also clarifies roles. In self-organizing systems, roles replace traditional job descriptions. Instead of static titles, roles capture what the organization needs right now—and they evolve dynamically as those needs change. This allows people to step into new responsibilities without waiting for permission.

A key practice within the Purpose Loop is the Purpose Review. It’s a ritual of reflection where the team revisits its mission and asks: Does our current work still serve our purpose? Are our roles aligned? This prevents drift, ensuring that autonomy doesn’t turn into fragmentation. Over time, the Purpose Loop cultivates deep coherence—a sense that everyone is rowing in the same direction, even when the waters are rough.
